AI Real Estate Advice Is Getting Deals Wrong — Here’s How Agents Fix It

When clients turn to AI real estate advice before closing, the results can be costly. Ryan Serhant nearly lost a $50 million deal last month — not to a competing agent, not to financing, but to ChatGPT. Both his buyer and seller independently consulted AI before closing. The buyer was told he was overpaying. The seller was told not to accept the price. Both answers were confident. Both were contradictory. Neither was grounded in the specific dynamics of that transaction.

Serhant saved the deal by doing what agents do: interpreting data through the lens of context, relationship, and negotiation strategy. As he explained on Instagram, AI “frames its assumptions to provide a coherent answer, not an objectively correct one.”

Agents at my brokerage saw the same pattern play out recently on a high-end deal — no surprise, since luxury and low-comparable properties are exactly where AI real estate advice is most likely to generate a plausible-sounding but unreliable answer. The thinner the data pool, the wider the error margin.

This isn’t a luxury market problem, though. It’s coming to every price point.

You’ve Handled AI Real Estate Advice Before — It Was Called a Zestimate

Remember when Zillow Zestimates started showing up in buyer conversations?

Clients would walk in with a printout: “Zillow says this house is worth $287,000 — why are we offering $310,000?”

You learned to handle that. You developed language. You explained algorithmic limitations without dismissing the client’s research instinct. You turned a potential conflict into a demonstration of your expertise.

AI pricing questions are the same conversation — with a more sophisticated-sounding source and higher client confidence.

Here are the talking points that work.

“AI is working from public data. I’m working from the full picture.”

AI pulls from listed sales, tax records, and aggregated market data. It has no visibility into the seller’s timeline, the off-market activity in the neighborhood, the inspection history of comparable properties, or the three offers that fell through on the house down the street. You do.

“It answered a general question. I’m answering your specific question.”

Ask a client to go back and look at what they actually typed into ChatGPT. It was probably something like “Is $450,000 a fair price for a 3-bedroom in [town]?” That’s a category question. The AI answered the category. Your job is to answer the transaction — this house, this seller, this moment in the market.

“Notice that it gave the buyer and seller opposite advice.”

This is Serhant’s point and it’s powerful: AI doesn’t negotiate. It generates a coherent response to whoever is asking. Ask it the same question from two different positions and it will validate both. That’s not analysis — it’s a mirror.

“The Zestimate said the same thing, and here’s what happened.”

If you have examples from your market where automated valuations were significantly off — especially cases you personally handled — use them. Specificity wins. “I had a listing in [neighborhood] where the automated estimate was 12% below what we sold it for because it didn’t account for the renovation” is more persuasive than any abstract argument about algorithms.

“I’m not asking you to ignore it — I’m asking you to weight it correctly.”

Dismissing the tool entirely puts you in the wrong position. Clients who feel their research is being brushed off disengage. A better frame: AI real estate advice is a starting point, the way a Zestimate or a quick CMA is a starting point. It tells you the rough neighborhood. Your agent tells you the address.

Where AI Gets Pricing Wrong Most Often

  • Low-comparable properties: Unique architecture, oversized lots, high-end finishes, mixed-use zones. The thinner the data pool, the wider the error margin.
  • Rapidly shifting markets: AI training data lags. In a market that moved 8% in six months, it may still be pricing from six months ago.
  • Seller concessions and condition adjustments: A sale that closed at $400K with $15K in seller credits and a roof replacement is not the same as a $400K clean sale. AI often can’t see the net.
  • Neighborhood-level nuance: Two houses on the same street can have meaningfully different values based on factors — school district boundary, flood zone edge, traffic pattern — that aggregate data misses.

The Bigger Reframe

The agents who struggled most with Zestimate objections were the ones who fought the tool. The ones who thrived used it to demonstrate the gap between automated estimates and professional judgment. According to NAR research, buyers still rank agent expertise as the top reason they hire a professional — even in a data-saturated market.

The same move works here. When a client mentions ChatGPT, your response isn’t defensiveness — it’s curiosity. “What did it say? Let me show you what it doesn’t know.”

That’s not a threat to your value. That’s the demo.
